Jun 9, 2026 | The $100 Million Mindset Episode 12

Dear Reader,

You’re at $5 million. The phones ring. The trucks roll. The revenue’s there.

But somehow you keep hitting the same wall. You break through for a quarter, then fall right back. You blame the market. You blame your people. You blame the economy.

It’s none of those.

It’s you.

Your company cannot outgrow your capacity as a leader.

That’s the Law of the Lid, and I’ve watched it play out in hundreds of businesses.

You’re either fueling your company or you’re holding it back.

There is no neutral.

And at $5 million, the wall you keep hitting usually isn’t a market problem. It’s a leadership problem. It’s a lid. And the lid is you.

There are five of them. See if you recognize yourself.

The perfectionist. Nobody can do it like me, so I do it myself.

The field player. I can’t get out of the truck because the truck is the only place I feel useful.

The decision hub. Every decision runs through me, or it’s a mistake.

The time trap. I don’t have time to train them, so I keep doing it myself.

The management gap. I don’t know how to lead my managers, so I just keep leading my technicians.

One of those is you. Maybe two. Maybe all five.

Here’s the shift nobody warns you about.

At $5 million, 80% of the execution should be done by other people.

But 100% of the accountability still sits with you. You stop being the doer. You become the builder. And the only way to build is to develop the people who are going to run it.

That means changing how you respond when someone brings you a problem. Your technician calls with a question he already knows the answer to. Instead of answering, ask him what he thinks you should do.

If he says he doesn’t know, tell him to come up with two or three options and call you back. Then guide him to the right one. You’re not just solving the problem. You’re teaching him to think.

You’re showing him you trust his judgment. And you’re slowly taking yourself out of the bottleneck.

The hardest part is that the skills that built your company are the very skills holding it back now.

You built this with your hands. That got you here.

But what got you here won’t get you there. The business needs a different version of you now. One who develops people instead of doing the work.

The good news is the lid is movable. Always.

I’ve watched a plumber from inner city Dublin build a $100 million company by kicking one lid after another out of the way. He didn’t do it by working harder. He did it by raising his own capacity to lead.

The lid moves when you move.

You are the lid. And the lid is movable.

If you’re ready to find yours and start raising it, that’s exactly where we come in.

Episode Chapters & Summary

1. The Law of the Lid

Todd opens with the principle from John Maxwell. Your company cannot outgrow your capacity as a leader. You're either fueling your business or holding it back. There is no neutral. At $5 million, this is where most owners hit a wall they can't explain. They blame everything except themselves. The truth is harder. The lid is them.

Key Takeaways:

  • Your business cannot outgrow your leadership capacity
  • You're fueling growth or holding it back. There's no middle ground.
  • $5M is a common ceiling because that's where personal capacity runs out
  • The good news: the lid is movable

2. The Elephant and the Stake

Todd uses the classic metaphor. Circus elephants are trained young with heavy chains and stakes. They learn early they can't pull free. As they grow, the chains get smaller. Eventually a rope is enough. They stopped trying decades ago. Most business owners are running on the same conditioning. Experiences taught them what they “can't” do. The chain came off years ago. They never tested it.

Key Takeaways:

  • We're trained early by experiences that say “this is the limit”
  • The limit often isn't real anymore but we don't test it
  • Beliefs about what you can't do become invisible chains
  • The first step is recognizing the chain isn't there

3. The Five Lids

Todd and Alan break down the five most common lids at $5 million. The perfectionist. The field player who can't get out of the truck. The decision hub who runs everything through themselves. The time trap who never has time to train. The management gap who doesn't know how to lead managers. Most owners carry more than one.

Key Takeaways:

  • Perfectionist: “Nobody can do it like me”
  • Field player: “I can't get out of the truck”
  • Decision hub: “Every decision has to run through me”
  • Time trap: “I don't have time to train them”
  • Management gap: “I don't know how to lead my managers”

4. What Got You Here Won't Get You There

Alan names the pattern he sees. The business owner built the company with their hands. That skill got them here. But now the business needs a different skill. You have to develop people, not do the work. The habits that built the company become the lid that limits it.

Key Takeaways:

  • The skills that built it to $5M won't take it to $10M
  • At a certain point, you stop being the doer and become the builder
  • The habits that built the business become the ceiling
  • Growth requires unlearning what made you successful

5. The Role Play: Every Excuse and the Coaching Response

Todd plays the $5M owner with every excuse in the book. Alan coaches through each one. The standout exchange: at $5 million, 80% of the execution should be done by other people, but 100% of the accountability still sits with you. Then Alan introduces the question that changes everything. When a team member brings you a problem, ask “what do you think we should do?”

Key Takeaways:

  • 80% execution by others, 100% accountability still with you
  • Delegate one to two tasks per week and set a target date to be fully out
  • “What do you think we should do?” forces them to develop judgment
  • Even if they're wrong, you can guide them to the right answer

6. Training Is Not Optional and You Don't Have Time Not To

Todd and Alan tackle the time trap. Every problem you have is a training problem. If you can solve it, you can train it. But you can't keep being the answer to every question. Set a weekly one-on-one with each manager. They have to have KPIs. They have to know where the goalposts are. And you have to coach them every single week.

Key Takeaways:

  • Every problem is a training problem
  • Weekly one-on-ones with every manager are non-negotiable
  • Managers need KPIs so they know where the goalposts are
  • If you don't make time for training, you'll spend that time fighting fires instead

7. The Leadership Capacity Assessment

Todd walks through the six categories on the Service Excellence leadership assessment. Vision and direction. Culture and values. Management and accountability. Training and development. KPIs and scoreboard. Financials. Scoring 120 plus means you're highly capable. 95 to 119 is emerging. 70 to 94 is the danger zone. Below 70 means you're the bottleneck.

Key Takeaways:

  • Six categories: vision, culture, accountability, training, KPIs, financials
  • 120+ highly capable, 95-119 emerging, 70-94 danger zone, under 70 bottleneck
  • Take the assessment honestly, with no attempt to beat the score
  • Knowing where you are is the only way to plan how to grow

8. The Lid Is Movable

Alan closes with the conviction that ties it all together. He was a plumber from inner city Dublin. He ended up with a $100 million company. He kicked a lot of lids out of the way along the route. The lid isn't fixed. There's always a new one to chase. And chasing lids is fun. The lid moves when you move.

Key Takeaways:

  • The lid is never permanent. It's always movable.
  • Every level of growth has its own lid to break
  • Wherever you are right now, there's no shame in it. Only the plan to fix it.
  • The lid moves when you move
